How do you measure ROI and cost per lead in ads? In short: divide the money spent by the results you got. Cost per lead shows what you pay for a lead, while ROI tells you whether the investment turns a profit. Without these two numbers, you don't know whether advertising is making you richer or poorer, no matter how "nice" the campaign looks.

Cost per lead (CPL)

The formula is simple: budget spent divided by the number of leads received. Spend 200 € and get 40 leads, and your cost per lead is 5 €. On its own this number says little; its value appears when you compare it to the average profit per customer. If a customer brings 50 € in profit, a 5 € lead is excellent; if they bring only 4 €, you lose money on every order.

ROI and ROAS

The two are easy to confuse, but they tell different stories.

  • ROAS — revenue divided by ad spend; it shows the raw efficiency of the ads.
  • ROI — net profit relative to the investment; it accounts for product cost, delivery and fees.
  • A ROAS that looks good but sits on a thin margin can hide a negative ROI, so always look at both.

Metrics that truly matter

Beyond CPL, track the lead-to-paying-customer conversion rate and customer lifetime value (LTV). A cheap lead that never buys is more expensive than a seemingly pricey one that brings repeat orders for years. Look at the whole journey, not just the first click.

How to gather the data correctly

Good numbers need good attribution. Set up conversion tracking on your site, tag your traffic sources and record which campaign each lead came from. Connect forms and calls to a simple record so you can tie the final sale back to the ad that started it. Without that, you're calculating on guesswork.

A practical tip: don't check the numbers every day or jump to conclusions. Ads need a few days and enough conversions for the data to be reliable. Decide in advance what "profitable" means for you, for example a maximum cost per lead you can afford, then compare every campaign against that threshold. That way you make decisions based on goals, not on the emotion of the moment.
